Before You Deploy an AI Agent, Answer This One Question

When your AI agent does something, how do you know if it's working right or breaking?


A lot of teams don't have a good answer to that question. They deploy an agent, watch it run, and hope nothing weird happens. When something does happen, a spike in API calls, an unexpected expense, a task completed in a way no one anticipated, they scramble to figure out if it's a bug, a feature, or a problem that's about to get worse.


That's not an AI problem. It's a governance problem. You never defined what "normal" looks like in the first place.


Governance gets a bad reputation because people think it means bureaucracy, approvals, paperwork, slow decisions. But for AI that takes actions on its own, governance isn't red tape. It's the thing that tells you whether your system is doing what you actually want it to do.


You Can't Spot Problems If You Don't Know What Success Looks Like


Right now, most teams are operating blind. An agent completes a task, great. But was that the right way to do it? Did it take a shortcut you didn't anticipate? Access data it probably shouldn't have? Make a decision that technically works but feels off?


Without a baseline for what you expect, every outcome becomes a judgment call. You're left interpreting results after the fact, trying to reverse-engineer whether the system behaved correctly or just got lucky.


Here's a simple example: Your agent books 50 customer meetings in one hour. Is that impressively efficient automation, or is it spamming your prospects and burning goodwill? The answer depends entirely on what you defined as normal behavior beforehand. If you never set that expectation, if you just said "book meetings" and hoped for the best, you have no way to know if this is success or a disaster in progress.


The same pattern plays out everywhere. An agent processes refunds faster than any human could. Perfect, unless it's approving things it shouldn't. An agent drafts emails in your company's voice. Sounds great, until you realize it's using phrasing that doesn't match your brand or, worse, making promises you can't keep.


When you don't define what working correctly looks like, you can't tell when something goes wrong until it's too late.


When Nothing's Defined, Everything Feels Risky


Here's what actually happens on most teams: someone suggests using an AI agent for a new task. The conversation immediately turns into a risk assessment. What if it does the wrong thing? What if it breaks something? Who's responsible if this goes sideways?


Those aren't unreasonable questions. The problem is, without governance, they don't have clear answers. So the team either overengineers a solution, adding manual checkpoints and approvals that defeat the purpose of automation, or they just don't use the agent at all.


This isn't fear of AI. It's fear of the unknown. People aren't worried about the technology itself; they're worried about deploying something they can't evaluate. If you can't tell whether it's behaving as intended, every use feels like rolling the dice.


The result? Teams avoid the high-value use cases. They stick to safe, low-stakes tasks where mistakes don't matter much. The AI ends up summarizing documents or answering simple questions, useful, maybe, but nowhere near the potential everyone talks about.


And the irony is, the lack of governance is exactly what's holding them back. They think they're being cautious by not setting rules. Really, they're just making it impossible to act with any confidence.


Governance Is Just Writing Down What You Expect


This doesn't have to be complicated. Governance for agentic AI isn't about building a giant policy framework or getting sign-off from six departments. It's about answering a few straightforward questions before you turn the system on:

What actions should this agent take? What should it never do? What does success look like for this task? When does a human need to review the work?


Once you answer those questions, you have a baseline. You know what normal is. And when something deviates from that baseline, it becomes immediately obvious. You're not guessing whether the agent did the right thing, you can compare what happened to what you expected.


That's the shift. Instead of reacting to every result and trying to figure out if it's good or bad, you've already defined good. Anything outside that definition gets flagged. You can investigate, adjust, and improve without the constant anxiety of wondering if you missed something.


Here's the part that surprises people: stricter definitions actually give you more freedom. When you know exactly what the agent is supposed to do, and what it's not allowed to do, you don't need to babysit every decision. You can let it run, because you've set the boundaries that keep it on track.


Without those boundaries, you're stuck in constant supervision mode. Every action feels like it needs oversight, because you have no idea whether it's within acceptable parameters. With them, you can step back and focus on higher-level work, trusting that deviations will surface when they matter.


What This Actually Looks Like


Governance for agentic AI doesn't mean endless documentation. It means setting clear markers that define normal operation:


Spending limits: The agent can approve expenses up to $X, anything above that gets escalated. Rate limits: It can send Y emails per hour, make Z API calls per minute. Approved actions: It can update records in these systems, but it can't delete anything or access financial data. Escalation triggers: If the agent encounters an edge case it wasn't trained for, it stops and asks for input instead of guessing.


These aren't rules for the sake of having rules. They're benchmarks that tell you "this is working as designed" versus "something's off."


The real value shows up when something unexpected happens. Maybe the agent suddenly starts taking twice as long to complete tasks. Maybe it's using a tool you didn't expect. Maybe the output quality drops. With governance in place, you notice immediately, because you know what the baseline is supposed to be.


Without it, those changes might go unnoticed for days or weeks. By the time someone realizes something's wrong, you're troubleshooting blind, trying to figure out when the behavior changed and why.


Stop Hoping and Start Defining


The shift isn't from chaos to bureaucracy. It's from "I hope this works" to "I know what working looks like."


Teams treat governance like something that gets bolted on later, after the AI is deployed, after something goes wrong, after someone asks uncomfortable questions about accountability. But governance isn't damage control. It's the foundation that makes using AI possible in the first place.


Define what normal looks like. Set the boundaries that let you know when something's operating as expected and when it's not. Build in the markers that tell you success from failure before you're trying to interpret results on the fly.


That's not about control. It's about actually being able to use this technology without constantly second-guessing whether it's doing what you want. And that's the only way agentic AI moves from a nice idea to something that actually works.
